Isn't a feedback path just good management?
No, it's a structural requirement. Once consequence lands away from the decision, return conduction is the only thing that closes the loop. Without it, the decision cannot self-correct — not through negligence, but because it is being made from information that stopped being true and nothing exists to update it.
A system without return paths is not badly run. It is incomplete. Escalation and feedback are not culture. They are load-bearing.
We have those channels. Why isn't anything changing?
Because a channel is not reception. For a signal to do work, three things have to happen in order: it has to arrive, it has to be understood, and it has to reach someone who can act on it. Break any one and the remaining two are theatre.
Most systems build the first, assume the second, and never check the third.
What makes a received signal usable?
Discernment and attribution. Discernment is telling signal from noise — distinguishing a bad week from a structural condition. Attribution is correctly locating what produced it.
This is where most loops die. Take one report of strain. Attributed one way: this person is struggling. Attributed the other: this role is carrying load it was never designed to hold. One produces a performance conversation. The other produces a redesign. Both feel like listening.
What happens when a system attributes wrongly?
It stops receiving. Every signal that returns as a judgement about the carrier raises the cost of sending the next one. People don't stop noticing — they stop reporting. The instrumentation degrades, not because it broke, but because using it became expensive.
And it starts earlier than that: if you attribute the load to your own inadequacy, you never send the signal at all. Which is why the most stretched people in a system are often the quietest ones.
Misattribution is rarely a failure of care. The person is visible and the architecture is not, so the person is the available explanation.
What happens to the person while the loop stays broken?
They compensate. Compensation is not the failure — it is how systems survive what their architecture never anticipated. Someone carries more than their share so the whole can hold. That is compensatory load: carried not because it is yours, but because the architecture cannot yet carry it. In a crisis, that is people at their best.
The failure is when the compensation outlives the shock and gets renamed as how things work. A response has a return date. An operating system does not. Compensation buys the time to redesign the architecture around the new reality. It is not the substitute for doing so.
Then why doesn't anyone see the problem?
Because compensation changes the signal. The output continues despite the architectural failure, so the system stops seeing the failure. From where the decisions are made, everything looks fine — because someone is making it look fine.
No decision-maker stands outside the system they influence. The signal that would call for redesign never arrives. The architecture does not update. More compensation is required.
That is drift.
What if nothing went wrong — no crisis, no bad decision?
Drift has a second route: time. Architecture is set at a moment. Reality keeps moving — the business grows, roles age, people change, conditions shift by degrees — and the structure goes on fitting the moment it was designed in.
We build without plans, adding another floor whenever the need arrives. That is not the problem; it is how living systems grow. Until the tenth floor is going onto foundations only ever designed for two.
A crisis announces itself. Time does not. Which is why redesign cannot only be an emergency response. Adaptation has to be built into the operating system — a rhythm, not a rescue.
